How to Get HVAC Leads

There are really only six channels that produce HVAC leads at any real volume. Here's what each one costs, how fast it works, and which order to build them in.

Every HVAC contractor asking "how do I get more leads" is really asking about one of six channels. None of them is a secret. The differences that actually matter are speed, cost per lead, and how much of that cost you can control once the channel is running.

1. Google Local Services Ads (LSA)

LSAs sit above every other result on Google, including regular ads, for searches like "AC repair near me." You pay per lead (a call or message), not per click, and Google backs the listing with a "Google Guaranteed" badge if you pass a background check. For homeowner searches specifically, this is usually the single best return on ad spend an HVAC contractor has access to, because intent is so high. The catch: your budget determines how often you show up, dispute processes for bad leads take time, and review count and response time both affect your position. See Local Services Ads, managed properly for how the bid/dispute/review cycle actually gets managed day to day.

2. Google Ads (search PPC)

Regular search ads sit below LSAs and the map pack, but they let you target keywords LSAs can't reach as precisely (financing offers, specific equipment brands, commercial vs. residential) and they give you full control over landing page, offer, and tracking. HVAC keywords are expensive because the lifetime value of a job justifies a high cost per click. The mistake most contractors make here isn't the platform, it's sending clicks to a generic homepage instead of a page built around the exact thing someone searched for. Our HVAC PPC approach is built around cost-per-booked-job, not cost-per-click, for exactly this reason.

3. Organic SEO and Google Business Profile

The map pack (the three local businesses shown under the map for a local search) and organic results below it are free per click once you rank, which is why SEO is the best long-term cost-per-lead channel that exists. It's also the slowest to start: a new or low-authority website can take months to rank for competitive terms. The two levers that move fastest are a complete, actively-posted-to Google Business Profile, and city-specific service pages instead of one generic "service area" page. See HVAC Local SEO and HVAC SEO for how each piece fits together.

4. Referrals and repeat customers

The cheapest lead you'll ever get is a repeat customer or a referral from one, since there's no acquisition cost at all. Most contractors don't have a system for this beyond hoping it happens: no review request sent after the job, no seasonal maintenance reminder, no simple "know anyone else who needs this" ask. This is the highest-ROI channel per hour of effort and the one most consistently left on the table.

5. Facebook and Instagram ads

Weaker for emergency repair (nobody is scrolling Instagram during a no-cool emergency) but genuinely useful for planned work: system replacements, maintenance plans, financing offers, and seasonal tune-up promotions where you can target homeowners by age of home, income, and location before they've started actively searching.

6. Paid exclusive lead services

A lead-generation agency runs some combination of the channels above and sells you the resulting leads, exclusively or shared, so you don't have to build and manage the channels yourself. The value is speed and hands-off operation; the tradeoff is a markup versus running the same channel directly. This only makes sense once you've checked what a shared vs. exclusive lead actually converts at for your trade, covered in the FAQ below.

Which order to build these in

  • If you need calls this week: LSA first, PPC second. Both can be live within days.
  • If you're planning 6+ months out: start SEO and GBP now, since they take the longest to compound and are free once they're working.
  • Always, regardless of budget: fix your referral and review-request process first. It costs nothing and most contractors never do it properly.

Frequently asked questions

What's the fastest way to get HVAC leads?

Google Local Services Ads and PPC are the fastest, since you can be receiving calls within a day of launch. Organic SEO and referrals take longer to build but cost less per lead once they're established.

How much does an HVAC lead cost?

It varies a lot by channel and market. LSA leads often run $20 to $80 depending on service type and area. PPC clicks for HVAC keywords are some of the most expensive in local services, frequently $15 to $60+ per click before any of them convert. Exclusive leads from a lead-gen agency are usually priced per booked appointment rather than per click, which changes the math.

Are shared HVAC leads worth it?

Shared leads (the same lead sold to three or four contractors) are cheaper per lead but close at a much lower rate, since whoever calls back first usually wins the job. Exclusive leads cost more per lead but convert at a meaningfully higher rate, because you're not racing anyone.
